Hospitality's AI Gap is an Operating Problem, Not a Software One. PHAL Launches in Singapore to Close It.

PHAL launches in Singapore as an embedded advisory firm arguing that stalled hotel AI programs fail due to lack of operational execution, not software, offering 12-month retainer engagements.

Industry strategists at Mews have called 2026 the make or break year for hospitality and AI. Across the sector, owners and operators are reporting that the gap between AI pilots and AI in production is widening, not narrowing. Prakash Hospitality Advisory Pte Ltd, trading as PHAL, launches today in Singapore with a clear position on why so many hospitality AI programmes have stalled before reaching the P&L. The problem, the firm argues, is not the software. It is the absence of an operator inside the institution for the full 12 months it takes to execute the work.

Strategy alone cannot fix complexity. Only execution does. PHAL exists to do the execution, inside the institution, alongside the operator

PHAL'S HARVEST FRAMEWORK

PHAL works through a proprietary engagement methodology it calls the Harvest Framework. The Sanskrit word phal (फल) means fruit. The Harvest Framework is the cultivation and gathering of it inside the institution, brought through to the P&L. Three integrated pillars operate inside the framework. The three travel together, every retainer.

  1. PILLAR ONE  ·  The Right Agentic AI Transformation - Infrastructure, governance, agentic deployment and data architecture, delivered through PHAL's Agentic AI Eco-System. An orchestration layer that sits across the institution's existing systems rather than replacing them, and is built to run without PHAL once the engagement ends. This positions the firm to address the data governance and AI accountability mandates. - The right technology arms your people.

  2. PILLAR TWO  ·  The Right People Architecture - Organisational redesign, people capability building, and workforce optimisation aligned with an AI-native operating environment. - The right people drive your commercial engine.

  3. PILLAR THREE  ·  Uplift in Institutional Performance - Revenue architecture, distribution discipline, cost intelligence and asset performance, integrated across commercial, operations, finance and people so the institution makes decisions rather than reads dashboards. Loyalty repositioned as a balance sheet asset, not a cost centre. The work compounds because the levers move together, not in isolation. - The right commercial engine delivers the fruit.

PHAL is built by an operator for operators. A focused book of senior mandates at any one time, by design. Twelve month embedded retainers, reviewed quarterly. This is depth by design instead of a volume straetgy

Saurabh Prakash, CEO and Founder, PHAL

PHAL is founded by Saurabh Prakash, a 25 year hospitality operator. He spent 15 years at Marriott International, with recognitions including Revenue Leader of the Year Worldwide and induction into the Chairman's Circle in 2006. He went on to serve as General Manager and Vice President Asia Pacific at TSA Solutions (now FPG Group), as Vice President Commercial at Radisson Hotel Group where he built an integrated commercial organisation across revenue, sales, digital, distribution, branding and loyalty, and most recently in a senior global operating and commercial role at Millennium Hotels and Resorts, across a portfolio of more than 150 hotels and approximately one billion pounds in annual revenue. He is based in Singapore.

Phal is a word that carries three meanings at once: fruit, outcome and consequence. Every PHAL engagement is held to all three. The fruit of the work for the institution. The outcome on the P&L. The consequence the founder carries personally for the mandate.

PHAL launches with commercial momentum already in place. A first Letter of Intent has been signed with one of the world's leading hospitality groups, with additional senior mandate conversations underway across Asia Pacific and globally.

PHAL intends to share periodic operating briefings on the realities of agentic AI deployment inside hospitality institutions, drawing on the founder's commercial and operations experience.

PHAL solves the problems hotel executives lose sleep over. Because its founder has lost sleep over every single one of them
