For decades, the economics of outsourced software development were relatively straightforward.

If you needed to build more software, you needed more developers. If developers were expensive where you were located, you found them somewhere they weren't. India, Eastern Europe, Latin America and other technology hubs built enormous industries around a simple economic proposition: talented engineers at a lower cost.

The model worked. Extremely well.

AI is about to break it.

Or perhaps more accurately, AI is about to break the part of it that was built around selling human capacity.

We can already see the economics beginning to shift. Reuters recently reported that India's $315 billion IT services industry is being forced to rethink the traditional outsourcing model as clients demand greater productivity at lower costs. Contracts are increasingly moving from hours worked and engineers deployed toward measurable outcomes.

When a good developer armed with AI can accomplish work that previously required several developers, the economics of charging for developers by the hour, month or full-time equivalent start becoming difficult to defend.

The customer isn't really buying ten developers anymore.

The customer is buying an outcome.

And if three people can produce that outcome, why should the customer pay for ten?

That should be an uncomfortable question for the software outsourcing industry.

But there is another question that may be far more interesting:

What if AI makes coding less valuable while making software expertise more valuable?

Those aren't the same thing.

Code Was Never the Whole Product

We tend to talk about software development as though writing code is the work.

It isn't.

Someone still has to understand what needs to be built. They have to understand the business problem, the existing technology environment, the data, the dependencies, the integrations and the consequences of changing one part of the system.

Most large industries don't operate in green fields.

They operate in technological cities that have been built, expanded, renovated and occasionally patched together over decades.

Travel is a wonderful example.

A modern travel company may still depend on systems and standards whose origins predate smartphones, cloud computing and, in some cases, the modern internet itself. CRS. PMS. GDS. PSS. Loyalty platforms. Payment systems. Revenue management. Content systems. Inventory. Distribution networks. Proprietary APIs. Legacy interfaces connecting one generation of technology to another.

Some are remarkably resilient.

Some are technological archaeology.

Most aren't disappearing tomorrow.

Now introduce AI.

The challenge isn't simply building an AI application. It is making AI useful inside that environment.

An AI agent may be able to generate beautiful code in seconds. That doesn't mean it inherently understands which system owns a particular piece of hotel data, why changing a field in one database creates an unexpected downstream consequence somewhere else, or why two integrations supposedly built to the same industry standard behave completely differently.

Anyone who has worked in travel technology long enough knows the phrase "industry standard" can occasionally require a generous interpretation of both words.

That knowledge isn't coding.

It is context.

When code becomes abundant, context becomes scarce.

AI Changes What Is Scarce

We keep asking how many developers AI will replace.

Perhaps we're asking the wrong question.

The better question may be:

What becomes scarce when code becomes abundant?

For much of the software era, coding capacity was scarce. Outsourcing businesses were built to supply that capacity.

AI changes the equation.

Stack Overflow's 2025 Developer Survey found that 84% of respondents were using or planning to use AI tools in their development process, while 51% of professional developers were already using them daily.

Yet adoption shouldn't be confused with autonomy. More developers distrust the accuracy of AI output than trust it, and 66% identified AI-generated solutions that are "almost right, but not quite" as their biggest frustration.

That distinction matters.

AI can dramatically expand coding capacity without eliminating the judgment required to determine whether the code is right, whether it belongs and what happens when it interacts with everything around it.

As coding becomes faster and cheaper, the scarce resources move somewhere else.

Architecture becomes more important. Judgment becomes more important. Integration knowledge becomes more important. Understanding the customer's business becomes more important.

And domain expertise becomes much more important.

The future of outsourced development may belong not to the companies that know how to code, but to the companies that know where the code belongs.

The Value Hidden in Legacy Knowledge

There is enormous institutional knowledge sitting inside technology organizations that have spent 10, 20 or 30 years working in a particular industry.

They know the systems.

They know the integrations.

They know which "temporary workaround" has somehow survived three CEOs.

They know which API behaves differently from its documentation.

They know which database is supposedly the source of truth and which one everyone actually trusts.

Most importantly, they know why.

AI can accelerate the work of those people enormously.

But that doesn't necessarily eliminate their value.

It may amplify it.

Give someone with limited domain knowledge a powerful AI coding tool and you can produce software very quickly.

Give someone with 20 years of domain knowledge that same tool and something very different becomes possible.

You aren't simply accelerating software development.

You are accelerating institutional knowledge.

From Labor Arbitrage to Knowledge Leverage

The old outsourcing equation was roughly:

Lower-cost labor × more developers = competitive advantage.

The emerging equation could be:

Domain expertise × integration knowledge × AI leverage = competitive advantage.

Those businesses behave very differently.

The first optimizes utilization.

The second optimizes time to outcome.

We're already seeing hints of this transition. TCS is building a group of as many as 8,900 forward-deployed AI engineers who will work directly with customers to deploy and tailor AI systems. Its CEO argues that deep knowledge of customers' existing environments provides an advantage.

That sounds considerably less like traditional outsourcing and considerably more like knowledge leverage.

If an AI-enabled team can accomplish in three months what previously required nine, that's not a problem with the business model.

Properly structured, it is the business model.

The question stops being:

"How many developers do you need?"

And becomes:

"How quickly can you solve this problem?"

Suddenly AI isn't necessarily the enemy of outsourcing.

It is the leverage.

Travel May Be the Perfect Test Case

Travel is entering an extraordinary period of AI experimentation.

Everyone wants AI agents. AI-powered service. AI search. AI personalization. AI operations. AI commerce.

But underneath those ambitions sits an enormous amount of legacy infrastructure.

The future is arriving considerably faster than the infrastructure underneath it can be replaced.

So perhaps replacing it isn't the immediate opportunity.

Modernizing it is.

That requires people who understand both worlds.

People who understand modern AI architectures but also understand travel distribution.

People who can build agentic systems but also understand a CRS.

People who understand modern data infrastructure but know why the GDS still matters.

People who can look at a 20-year-old integration and understand not merely how it works, but why nobody has dared touch it for 15 years.

That combination may become one of the most valuable capabilities in travel technology over the next decade.

The Developers Aren't the Product

The number of developers assigned to a project will become an increasingly poor proxy for value.

Customers won't care that you can provide 50 engineers.

They'll care that you understand their problem well enough that they only need five.

Some outsourcing companies won't make that transition. Their margins will get compressed as customers demand the productivity benefits AI provides.

Others will recognize that the asset they accumulated over decades wasn't simply a workforce.

It was knowledge.

Industry knowledge. Integration knowledge. Architectural knowledge. Customer knowledge. Institutional memory.

AI gives them an opportunity to put that knowledge on steroids.

And nowhere may that opportunity be greater than industries like travel, where the technology of tomorrow still has to communicate with the technology of yesterday.

AI may make writing software dramatically easier.

It won't make decades of technology debt disappear.

The winners may not be the companies with the most developers. They may be the companies that understand the old world well enough to connect it to the new one.

The opportunity isn't outsourced software development. It's the accelerated modernization of travel technology.

That is all. As you were.
